What "done" means for a leaky pipe

· Amber Smith, Co-Founder & COO

The Done Economy, part 7 of 9. A series from Prufloop™.

The psychologist Steven Pinker once summed up decades of AI research in one line: "the hard problems are easy and the easy problems are hard." Booking a plumber sounds like an easy problem. In practice, it's one of the hard ones, and the hardest part comes after the booking.

Let's walk through a real kind of job and look at every place it can go wrong.

A Tuesday morning

Your water heater is leaking. You ask your AI assistant to find someone who can come today.

Before anyone arrives, a lot can already go sideways. The pro may not actually be free. The "$89 service call" might not come off the repair. The person who shows up might not hold the license the job needs.

On site, the pro finds the leak is coming from a corroded line, not the valve. The job just got bigger. Today, that conversation happens in your kitchen, under pressure, with a number you've never seen before.

At the end, you get an invoice. Is it what you agreed to? Is the leak fixed? Will it still be fixed in a month?

Each of those moments is where trust breaks down. And today's lead systems aren't there for any of them. They were paid when your request was passed along.

The cost of the old way, for the pro

Pros pay for this mess too. A 2026 study of 888 contractors using Google's Local Services ads found an average of about $53 per lead and $233 per customer who actually paid. About three of every four paid leads went nowhere.

For a plumber winning 15 repair jobs a month that way, that's roughly $3,500 a month in lead costs, spent before a single wrench is turned.

How we define done

We use a standard we call Proof of Done™. It has three parts, and all three have to line up.

1. The pro's photos. Before-and-after photos of the work, stamped with time and place, taken in our free app or synced from the pro's own software.

2. The customer's word. A short text, or a message relayed by your assistant, with four questions:

  • Did they arrive in the window they gave you?
  • Did the price match what you agreed to, including any changes you approved?
  • Is it fixed?
  • Would you book them again? (1 to 5)

It takes about 20 seconds. We ask the same questions every time, whether the job went well or not.

3. The invoice. We check the final invoice against the terms the pro published, plus any changes you approved by text. If the numbers don't line up, it gets flagged.

Then, 30 days later, one more text: is it still fixed?

Steps marked Proof of Done are the checkpoints that make done provable.

Handling the moment the job changes

The corroded line is the moment that matters most. With Prufloop, the pro sends a change order from their phone: what they found, what it costs to fix, and why. You approve it by text, or your assistant asks you. The work only goes ahead once you've said yes.

That one step does more for trust than any star rating. You saw the new number before the work was done, not after.

Why this is good for the pro, too

A pro who does what they said, at the price they said, builds a record that's hard to fake. That record is what ranks them higher when the next assistant goes looking.

And they don't pay for leads. When a job Prufloop sent is completed, we charge 10% of the invoiced work to the card or bank account on file. On that $350 repair, that's $35, charged when the job is marked done, not $233 paid before anyone knows if it will happen.

Done, for us, means the customer and the paperwork agree that the work happened as promised. Anything less is just a guess.

Why this replaces SEO

Search engine optimization (SEO) would have ended this story at a phone number. Agent Execution Enablement (AXE) carries it all the way from the first question to a dry floor, a matching invoice and a customer who says it's fixed. For home services, what matters is no longer who ranks first. It's who gets it done and can prove it. Replacing SEO isn't about a new way to rank. For pros, it means clearer, more targeted work: booked jobs that fit what they do, instead of a stream of shared leads. For customers, it means less noise and more transparency: real prices, real availability and proof the job got done. And the money changes with it. Ad spend for lead generation is changing completely: instead of paying up front for clicks and shared leads that may never turn into work, businesses pay a share of real, booked work, charged when the job is marked done. SEO got you found. AXE gets it done.
